The challenge

Flex Arena's members were highly engaged when they came in, but engagement outside the gym was zero.

Members forgot what they did the previous session, couldn't see their progress, and felt disconnected from the trainers between sessions.

Retention was decent at 78% but plateaued — every quarter, ~22% of members would leave despite seemingly enjoying their time at the gym.

What they did

  • Rolled out the Kasratbook member app branded as "Flex Arena" with custom colors and logo.
  • Trainers started writing weekly workout plans inside the app, with video demos for every movement.
  • Members got a daily check-in habit: see today's workout, log it, see progress.
  • Added social proof — leaderboards for the month, weekly PR shoutouts, and "streak" badges.

The outcome

  • Daily active users on the app climbed from 0 to 62% of members within 90 days.
  • Average weekly attendance per member jumped from 2.4 to 3.4 sessions — a 40% increase.
  • Retention climbed from 78% to 91%.
  • NPS, measured quarterly, jumped from 42 to 71.
